Innovation and E-mail Rules

This chapter provides insights into how manufacturing and service organizations can implement processes and controls to increase efficiency, manage expenditures, and increase profits for the organization. For companies such as General Motors that need to manage suppliers and make sure that all components are procured on time and at the best costs to ensure the final assembly runs efficiently, and for service organizations such as Marriott, which wants to have clean rooms and an efficient check-in process when guests arrive, the main lessons of this chapter are readily apparent.

All companies, however, need to innovate continuously to improve their products and services. Automobile companies such as General Motors have to constantly measure customer tastes and needs and provide products that meet and exceed their expectations. Likewise, Marriott needs to cater to the needs of business and leisure travelers in a variety of locations.

Perhaps no company in recent years has captured the attention of the public more than Tesla and SpaceX, both headed by CEO Elon Musk. Tesla is named after the inventor Nicola Tesla, a contemporary of Thomas Edison, who designed the first electric engine. SpaceX is a company that is known for innovation such as reusing rocket launchers to reduce costs. While Tesla and SpaceX still manage their operations with all the processes covered in this chapter, their constant innovation requires new processes.

Perhaps no aspect of modern business has had a bigger impact than the proliferation of e-mail. No longer confined to the desktop, e-mail messages are delivered via mobile devices, and managers must find ways to manage the proliferation of communication to keep on top of things.

Elon Musk communicated the processes and rules for communicating at Tesla in this e-mail to all employees. Subject: Communication Within Tesla

There are two schools of thought about how information should flow within companies. By far the most common way is the chain of command, which means that you always flow communication through your manager. The problem with this approach is that, while it serves to enhance the power of the manager, it fails to serve the company.

Instead of a problem getting solved quickly, where a person in one dept talks to a person in another dept and makes the right thing happen, people are forced to talk to their manager who talks to the manager in the other dept who talks to someone on his team. Then the info has to flow back the other way again. This is incredibly dumb. Any manager who allows this to happen, let alone encourages it, will soon find themselves working at another company. No kidding.

Anyone at Tesla can and should email/talk to anyone else according to what they think is the fastest way to solve a problem for the benefit of the whole company. You can talk to your manager’s manager without his permission, you can talk directly to a VP in another dept, you can talk to me, you can talk to anyone without anyone else’s permission.

Moreover, you should consider yourself obligated to do so until the right thing happens. The point here is not random chitchat, but rather ensuring that we execute ultra-fast and well. We obviously cannot compete with the big car companies in size, so we must do so with intelligence and agility.

One final point is that managers should work hard to ensure that they are not creating silos within the company that creates us vs. them mentality or impede communication in any way. This is, unfortunately, a natural tendency and needs to be actively fought. How can it possibly help Tesla for depts to erect barriers between themselves or see their success as relative within the company instead of collective? We are all in the same boat. Always view yourself as working for the good of the company and never your dept.

Assignment 1: Critical Thinking:

 

1. Robert Bies, professor of management at Georgetown University, believes that an important ethical guideline in dealing with bad news within organizations is not to shock the recipient: “Bad news should never come as a surprise. Failure to warn senior leadership of impending bad news, such as poor sales or a loss of a major client, is a cardinal sin. So is failure to warn subordinates about mistakes in their performance and provide an opportunity for them to make corrections and improve.”49 Discuss the motivation of people who keep quiet and struggle with dispensing bad news.

 

2. Respected industry analyst Gartner Research issued a report naming social networking as one of the top ten disruptive (i.e., innovative) influences shaping information technology in the next five years.50 Should organizations fear websites where consumers post negative messages about products and services? What actions can companies take in response to this disruptive influence?

 

3. Consider times when you have been aware that others were using the indirect strategy in writing or speaking to you. How did you react?

 

4. Living in Pittsburgh, Lauren Bossers worked virtually by e-mail and phone for a supply chain management software company in Dallas. She was laid off by phone. Bossers’ manager had given her one day’s notice; however, the news was still “shocking,” and she responded with just yes or no to the HR officer who called: “I wasn’t rude, but I didn’t think it was my job to make them feel better,” Bossers said. Software developer Jeff Langr was fired during a teleconference on Skype.51 What might be some advantages and disadvantages to being let go remotely, if any? Why might it be a good idea to rein in one’s frustration and anger?

 

5. Ethical Issue: You work for a large corporation with headquarters in a small town. Recently, you received shoddy repair work and a huge bill from a local garage. Your car’s transmission has the same problems that it did before you took it in for repair. You know that a complaint letter written on your corporation’s stationery would be much more authoritative than one written on plain stationery. Should you use corporation stationery?

What additional independent variables might you suggest to include in Perez’s model?

In this assignment, you complete 5 problems that use different  forecasting approaches.  Then, you  complete a case analysis.  I highly  encourage you to review the examples in this chapter prior to completing  this assignment in order to ensure that you have a good understanding  of the concepts.

The 5 problems are each worth 10 points (total of 50) and the case  analysis is worth 50 points.  Make sure to show your work if you wish  you receive partial credit.

    Using the textbook and powerpoints as your guide, complete the following forecasting calculations. Make sure that you show your work (this is important for partial credit).

     

    1. The following gives the number of pints of type B blood used at Woodlawn Hospital in the past 6 weeks:

    2. Consider the following actual and forecast demand levels for Big Mac hamburgers at a local McDonald’s restaurant:

    3. Dr. Lillian Fok, a New Orleans psychologist, specializes in treating patients who are agoraphobic (afraid to leave their homes). The following table indicates how many patients Dr. Fok has seen each year for the past 10 years. It also indicates what the robbery rate was in New Orleans during the same year:

The model was developed using recent sales in a particular neighborhood. The price (Y) of the house is based on the size (square footage = X) of the house. The model is:

    The coefficient correlation for the model is 0.63.

     

    a. Use the model to predict the selling price of a house that is 1,860 square feet.

As we started to write the 13th edition of this book, many of our friends asked us why we were revising it. Our answer was that we believe we have the desire and the ability to help students learn about important issues that they will face as leaders. After all, we have been writing, teaching, and consulting as a team for a combined total of more than 80 years. When we published the first edition of this book in 1976, a number of the topics, concepts, and models presented in this edition were not covered. Of course, leaders continue to face many of the same challenges they faced during the mid-1970s, such as attracting, retaining, and motivating employees; forming and leading high- performance teams; managing conflicts; and changing their organizations’ processes to be more effective. However, the complexity of leading people has changed. With the development of the Internet, Twitter, Facebook, and a host of other communication vehicles, issues facing employees and leaders are instantly broadcast around the globe. At times, the decisions of leaders may impact millions of employees. Just recently, we have witnessed the failure of General Motors and Chrysler being sold to an Italian automobile company (Fiat); major changes in the U.S. banking system; the expanded “reach” of the U.S. government into the management of private firms; leaders of major institutions, such as Bernie Madoff and Allen Stanford, being convicted of ethical vio- lations; the rise of developing nations, especially India and China, as major players in almost every industry; and the global recession. This edition presents how employees and leaders from around the globe have sought to respond to these pressing issues.

Snapshot of What’s New As employees and leaders conduct business around the world, they face many ethical challenges. New to this edition is Chapter 2, “Individual and Organizational Ethics.” This chapter highlights ethical concepts and concerns that are relevant to all employ- ees and leaders. Some of the major concerns that we believe need to be addressed by employees and leaders include workforce diversity, stakeholder responsibility, out- sourcing, and ethical values. The ethical competency is so important that we present 9 NEW ethical competency features. They appear in various chapters throughout the book. These features enable the reader to consider a variety of ethical situations and how they were addressed. In addition, ethics-based exercises and cases at the end of each chapter require the reader to make decisions and choose a course of action. In addition to this NEW chapter, we have completely revised major portions of each chapter, especially the leadership, decision making, and organization design chapters.

If the 13th edition is a major revision that reflects the challenges facing today’s and tomorrow’s leaders, what’s new?

First, all • Learning from Experience features are new. A wide variety of organizations are represented in these chapter-opening features, including Xerox, PepsiCo, Costco, Lowe’s, and Petrobras. Each chapter-opening feature introduces you to the major themes developed in the chapter and illustrates some of the challenges facing employees and leaders. Second, the Competency features, four per chapter, are virtually all new. These • give you an opportunity to quickly read about an issue and then use the materials in the chapter to gain a new perspective on the issue. Third, at the end of select chapters, we have included • NEW Experiential Exercises. We have retained some exercises that you thought were effective and developed others that are new to this edition.

Fourth, • 13 NEW and 4 revised cases appear at the end of the chapters. These cases serve to reinforce the major concepts developed within the chapter and are based on real incidents from a variety of organizations. Fifth, we have added • 14 NEW and retained 3 BizFlix videos that we have found to enrich student learning. These short videos provide keen insights into real-life challenges facing employees and leaders. Sixth, we have updated and added new Integrating Cases for those instructors • who wish to have complex cases that span a chapter’s content. A total of 9 inte- grated cases are included for those instructors who wish to use more comprehen- sive cases that span the content found in several chapters. Seventh, we have added new PowerPoints• ® to reflect our new content. All PowerPoints have been redesigned based on the recommendations of our users. Snapshot of What Stayed the Same First, as in all previous editions, we have pursued the goal of presenting core concepts and foundation principles that are fundamental to individual and organizational effectiveness. These are highlighted through the use of contemporary examples, issues, and leadership practices. Second, to actively engage the readers in the learning process and assist them in developing their individual and management competencies, we have included more than 30 self-assessment instruments for them to complete. We have found that these instruments enrich the students’ learning experience and expose them to competencies that they need to develop to become effective employees and successful leaders. Third, our approach has also been to develop and integrate a few major concepts well rather than to expose students to a “laundry list” of concepts without any real-world takeaway. Therefore, we continue to use real-life examples from a variety of organizations to sup- port student learning. Finally, the Instructor’s Manual has been a continuing source of strength for many faculty members. We have retained its author, and she has added new enrichment modules to help faculty members explain each chapter’s content to students.

The Learning Process Our road map to the learning process starts in Chapter 1. In this chapter, we discuss differences between leaders and managers, introduce you to the learning framework for the entire book and illustrate the key attributes of the seven key competencies that are woven into the text. Based on research and our own experience, we present seven competencies that we believe all employees and leaders need to master.

Individual Learning Throughout the book, students are provided with rich oppor- tunities to become actively involved in their own learning. These opportunities include self-assessment instruments, experiential exercises, case studies, BizFlix, and discussion questions. Self-assessment instruments are found in all chapters and often provide students with benchmarks against which they can gauge their competencies in relation to other students and practicing leaders.

Indra Nooyi became the CEO of PepsiCo in 2006

and was elected to the additional role of chair-

man of the board in 2007. PepsiCo has 185,000

employees. It manufactures, markets, and sells

hundreds of different snacks and beverages

worldwide. This opening feature provides a few

insights about Indra Nooyi in her own words.

My father was an absolutely wonderful human

being. From him I learned to always assume

positive intent. Whatever anybody says or does,

assume positive intent. You will be amazed at

how your whole approach to a person or prob-

lem becomes very different. When you assume

negative intent, you’re angry. If you take away

that anger and assume positive intent, you will

be amazed. Your emotional quotient goes up

because you are no longer almost random in

your response. You don’t get defensive. You

don’t scream. You are trying to understand and

listen because at your basic core you are saying,

“Maybe they are saying something to me that

I’m not hearing.” So “assume positive intent” has

been a huge piece of advice for me.

In business, sometimes in the heat of the

moment, people say things. You can either

misconstrue what they’re saying and assume

they are trying to put you down, or you can say,

“Wait a minute. Let me really get behind what

they are saying to understand whether they’re

reacting because they’re hurt, upset, confused,

or they don’t understand what it is I’ve asked

them to do.” If you react from a negative

perspective—because you didn’t like the way

they reacted—then it just becomes two nega-

tives fighting each other. But when you assume

positive intent, I think often what happens is the

other person says, “Hey, wait a minute, maybe

I’m wrong in reacting the way I do because this

person is really making an effort.”

Since becoming chairman and CEO, I’ve seen

that one of the ways to inspire people is by having

a vision that everyone can get behind. At PepsiCo,

that vision is “Performance with Purpose.” It’s our

company’s long-term strategy for delivering strong

financial results while responding to the changing

demands of our consumers and the marketplace.

Performance with Purpose rests on three pil-

lars: human sustainability, environmental sustain-

ability, and talent sustainability. For example,

we’re transforming our product portfolio in order

to offer consumers healthier choices—everything

from nourishing beverages and snacks that are

good for you, to healthier, fun-for-you treats. This

is human sustainability. We’re also driving initia-

tives to sustain the environment where we and

our consumers live and work. And we’re commit-

ted to attracting, training, and retaining the best

talent because the ability of PepsiCo to meet

our performance goals and deliver our purpose

Insight Feature Each chapter has two Insight features that are related to one of our seven com- petencies. This feature emphasizes a leader’s thinking about an issue.
